Between about eight and ten in the morning your café turns away money. Not dramatically — nobody storms out. People glance at the queue on their way to the office, do the arithmetic on how late they already are, and keep walking. You never see those customers, which is exactly why the instinct is to fix it by putting another person on the rota. Sometimes that's right. More often the extra person stands in a small space waiting for the same machine as everybody else, and you have added a wage without adding a single cup.
Measure before you change anything
A peak has one bottleneck at a time. Everything else in the sequence is waiting on it, which means any improvement you make somewhere else produces exactly nothing. So the first job isn't a fix, it's twenty minutes with a timer during a real rush, standing where you can see the whole loop from the door to the handover.
Follow individual orders rather than watching the room. Note the time a customer joins the queue, the time their order is entered, the time the drink is called, and the time they leave with it. Ten orders is enough. The gap that dwarfs the others is your bottleneck, and it is very often not the one everyone in the café complains about — a long queue at the counter usually means the till is fast and the machine is not, because a genuinely slow till produces a short queue and a lot of frustrated waiting after the order is placed.

Fix one at a time and re-measure. The bottleneck moves — that is the whole point of the exercise — so the second measurement will show you a different answer from the first, and that's success rather than a mistake.
Move work out of the peak
The highest-return change in most cafés isn't speed during the rush. It's removing work from it. Anything that can be done at seven can't be in the way at half past eight, and prep is cheap in the quiet hour and enormously expensive in the busy one.
- Batch what tolerates batching. Filter coffee, cold brew, iced tea, syrups decanted into pour bottles, milk jugs pre-filled and in the fridge — none of it costs quality if the volumes are honest.
- Pre-portion the food. Pastries plated, sandwiches wrapped and labelled, anything that needs assembly assembled. A food order that takes ninety seconds during a rush is a drink order that didn't get made.

Take the deciding out of the queue
The step that most often surprises owners is the first one. A customer who reaches the front and only then starts reading the board holds up everyone behind them, and no amount of till speed helps. The answer is to move the decision earlier — a board readable from the door rather than only from the counter, a short and legible menu instead of a comprehensive one, and something people can look at while they wait.

Be honest about the ceiling, too. Every café has a physical limit set by the counter, the machine and the door, and past a certain point the honest answer is a second station, a bigger machine or a different layout rather than anything you can schedule your way out of.
